The Offer Ladder: the five-tier business model I wish I'd known earlier

Originally sent as "the business model I wish I knew earlier" to the From operator to owner newsletter.

I've spent most of my career starting and scaling tech startups. But over the past years, since I became a mom, I've been drawn to something new: owning my time, having more flexibility, creating something that scales without a full team or outside capital.

More and more experienced operators and tech leaders are asking the same question: "How do I turn my knowledge into income, in a way that's scalable, sustainable, and aligned with the life I want?"

Step 1: focus

Most of us in tech are used to complexity. We love frameworks, funnels, growth loops. When it comes to your own products, complexity kills momentum. Start simple. One product. One price. One message. Your goal isn't to "launch a business". It's to sell one product to one person, and learn.

The Offer Ladder

A five-tier system for building your product suite intentionally, one layer at a time. Each tier serves a different segment of your audience, and each level flows into the next.

Tier 1: Lead magnet (free)

Goal: start the relationship. Solve a specific pain point fast. A Notion dashboard for first-time Heads of Growth to plan their first 90 days. A checklist: "10 things every PM forgets when launching their first PLG motion." Free tools that show you understand the problem, and give you permission to keep showing up.

Tier 2: Micro-offer ($9–$29)

Goal: earn trust and first revenue. Tactical, not theoretical. A $19 template bundle: "Investor-ready metrics dashboard for SaaS founders." A mini-course: "Set up a high-converting onboarding flow in two hours."

Tier 3: Core product ($97–$497)

Goal: deliver transformation. This is where you go deep. A $249 course on growth loops for SaaS. A playbook and training series on building your first paid community. The flagship that helps your audience make a major leap.

Tier 4: High-touch offer ($1,000+)

Goal: serve your most serious buyers. Not everyone needs you 1:1, but your best-fit customers will pay for it. A $2,000 go-to-market sprint for pre-seed SaaS. A $5,000 coaching package from growth marketer to Head of Growth. This tier is about outcomes, not access.

Tier 5: Continuity ($49–$299/month)

Goal: recurring revenue. A membership with monthly strategy calls, templates and teardowns. A community with real-time feedback and peer accountability. This tier builds your brand, not just your bank account.

Build slowly, scale intentionally

You don't need all five tiers today. Start with Tier 1 and Tier 3: a free lead magnet and a strong core product. Validate, iterate, expand. Let feedback and traction guide the next move, not anxiety or perfectionism.

There's never been a better time for experienced leaders in tech to productise what they know. The tools are there. The demand is there. The only thing missing is structure. How to sell digital products from your expertise goes deeper on formats and pricing.
